Concentrix fills in the picture from the other side: only 27% of organizations successfully scale GenAI from testing to actual implementation. The rest stay forever in “we’re trying it out” mode.

Why pilots work and production doesn’t
A pilot is a controlled environment. Small team. Clear scope. Clean data. No edge cases from real operations. No integration with twenty legacy systems.
Production is the exact opposite.
Pilot vs. reality
In a pilot, you have one enthusiastic developer holding it all together. In production, you need the entire team to operate, maintain, and evolve it. That’s where things fall apart.

Before: The team had one “AI person” who set up the pilot. Everyone else treated AI as a black box. When something broke, they waited for that one person. The pilot ran for three months and ended with a management presentation.
After: After a hands-on workshop, the entire team understood how AI works, how to prompt it for their codebase, and how to handle common failures. Within two weeks, they had a code review assistant running in production. Not because the technology changed — because the team changed.
The difference? Two weeks instead of three months. And more importantly — a result that actually runs in production.
4 reasons pilots die
Based on data from Deloitte, HyperFRAME, and what I see with clients, here are the four main killers:
1. No knowledge transfer
One or two people build the pilot. They leave, switch projects, or burn out. Nobody else knows how it works. Companies don’t need AI experts — they need teams where everyone understands AI.
2. Nobody plans for integration
In a pilot, you integrate with mock data. In production, you need connections to ERP, CRM, ticketing, and three legacy apps nobody wants to open. The pilot prepared nobody for this.
3. No ownership
Who’s responsible for AI in production? In the pilot, it was the “AI team” or “innovation department.” In production, it needs to be owned by the business team that uses it daily. But they weren’t part of the pilot and don’t know what they’re owning. And often it’s middle management that silently kills the transformation.
4. Management measures the wrong things
Pilot success is measured by model accuracy and stakeholder satisfaction on demo day. Production success is measured by whether people actually use it and whether it saves time and money. Those are two completely different worlds.
What to do about it
The data is clear. 77% of pilots die. The solution isn’t more pilots, more strategies, or more tools.
The solution is a team that can move AI from experiment to practice. People who understand what AI does. Who can solve problems that pilots don’t reveal. Who can integrate AI into their daily workflow — not as an experiment, but as a tool.

How to escape the trap

- Stop launching pilots. Instead of another experiment, take your most promising pilot and get it to production.
- Invest in people, not tools. Your team needs hands-on experience with AI on real code, not another lecture.
- Give ownership to the business team. AI in production can’t be owned by the “innovation department.” It has to be owned by the team that uses it daily.
- Measure production, not pilots. How many AI solutions actually run in production? How many people use them daily? Those are the metrics that matter.
