Your team isn't using AI — and it's your fault

Your team has Copilot. Maybe ChatGPT through the browser, “only for non-critical stuff.” And you wonder why they’re not using AI.

The problem isn’t your team. The problem is you.


Security restrictions as an excuse

The security department says “no” and that’s the end of it. No risk analysis, no comparison of benefits versus threats. A blanket ban, because it’s easier than actually thinking about it.

The result? Your developers sit with Copilot — autocomplete on steroids — and tell themselves that “AI doesn’t really help that much.” Because with what they have access to, it really doesn’t.

Meanwhile, your competition — startups, smaller companies, freelancers — works with the best tools on the market. They don’t have a security committee slowing them down. And they’re outpacing you. Every single day.


What you’re missing

A bug scheduled for a full day — done in an hour. A refactoring nobody had time for — done overnight. These aren’t exceptions. This is the reality with tools like Claude Code, Cursor, or Windsurf.

Most tech leads and CTOs have never seen what current AI tools can actually do. They’ve seen demos. They’ve seen marketing. Maybe they’ve played with ChatGPT. But that’s it.

You don’t know what you’re missing because you’ve never seen it in practice on a real project.


A corporate AI team won’t fix this

Big companies are setting up AI teams. On paper, it looks great.

In practice? These people define policies, select enterprise tools, and organize workshops. Meanwhile, your developers — the ones actually writing code — don’t have access to tools that would genuinely help them.

It’s like having a fitness trainer at your company but locking the gym.


Why this is your responsibility

As a CTO or tech lead, you’re the one who:

  • Approves tools. If your team can only use Copilot, you made that decision — or you let someone else make it for you.
  • Sets culture. If experimenting with AI isn’t supported, people won’t do it. Not because they don’t want to — but because they don’t have the signal that it’s OK.
  • Defines “productivity.” If you measure output in commits per day rather than impact, AI looks like a threat, not a tool.

Developers won’t take risks. They won’t beg for better tools. They’ll work with what they have and quietly look for jobs elsewhere — at employers who give them those tools.


How to fix it — specifically

1. Stop hiding behind security

“Ban everything” isn’t a security strategy — it’s an abdication of responsibility. Do a proper risk analysis. Most modern AI tools have enterprise versions with strict data handling policies. Claude for business doesn’t train on your data. Get the facts before you say “no.”

2. Give people the best tools

Copilot isn’t enough. Your developers need access to tools that change how they work — not just complete lines of code. Claude Code, Cursor, Windsurf. The investment is minimal compared to what you gain.

3. Show, don’t lecture

Workshops with presentations don’t work. Hands-on work with real code does — on their own project, with their own problems.

The aha moment doesn’t come from slides. It comes when a developer sees their own problem solved in a fraction of the time.

4. Start with a small pilot team

Don’t pick the most enthusiastic people — pick the most skeptical ones. When you convince the skeptics, the rest of the team follows. Two weeks with full tool access is enough. The workshop approach is designed for this.

5. Measure impact, not activity

Don’t care about how many prompts someone wrote. Care about whether problem resolution times went down. Whether technical debt decreased. Whether the team feels more productive — and more satisfied.


The window is closing

Every month your team spends with limited tools, the gap widens between you and those who are actually using AI.

A year from now, you won’t be asking “should we have started sooner?” — you’ll already know the answer.
